You cannot transform what you cannot measure.
ANOI-6 — the AI Native Organization Index — scores your enterprise across six dimensions. Every score is tied to observable evidence, so a third party can retest it, and so you can see real movement in six months instead of hearing another progress narrative.
ANOI-6(AI Native 组织指数):六维评分、证据可溯、第三方可复测。先诊断,再建设。
What we measure.六个维度覆盖「AI 原生组织」的全部要件,缺一不可。
Strategy
Is AI ambition anchored to measurable business outcomes — or to hype cycles? We look for a board-level thesis with named P&L owners, not an innovation-lab slide.
Data
Data is findable, usable, and governed across the org. Most enterprises discover their data is richer than they thought — and far less accessible than they assumed.
Workflow
AI embedded in real workflows, not bolted on. The most common failure pattern we find: impressive demos feeding processes nobody changed.
People
Roles, skills, and incentives match the new rhythm. Does the operating model reward people for using AI well — or punish them for changing anything?
Governance
Risk, privacy, and model decisions are owned by named humans. Governance that scales with usage instead of blocking it.
Stack
Technology choices are modular, portable, and costed. We score portability over power: the best stack is the one you can leave.
Scored 0 to 4 on every dimension.每个维度 0–4 分,五级成熟度。多数客户在 1.5–2.5 之间。
| Score | Level | What it looks like inside the org |
|---|---|---|
| 0 — 1.0 | Unaware 无感 | AI is a topic, not an activity. No named owner, no budget line, no baseline data. Change starts with the board, not the tooling. |
| 1.1 — 2.0 | Experimenting 试水 | Pilots and POCs exist but live in innovation labs. Nothing has reached production. Energy is real; operating model is absent. |
| 2.1 — 3.0 | Operating 局部运转 | AI runs in a handful of production workflows with measured outcomes. Value is real but localized — one function, one region, one champion. |
| 3.1 — 3.7 | Scaling 规模化 | Playbooks replicate across functions. Governance keeps pace with usage. Leaders manage by AI-augmented metrics, not gut feel. |
| 3.8 — 4.0 | AI Native 原生 | Strategy, data, workflow, people, governance and stack operate as one system. The org reconfigures itself as models improve. Rare — and reachable. |

Evidence gathering
- Leadership interviews (60 min each, 6–10 people)
- Systems and data access audit
- Workflow observation in 2–3 live processes
- Document review: strategy, budgets, governance
Scoring & readout
- Dimension scoring with cited evidence
- Cross-benchmark against industry cohort
- Prioritized opportunity map (value × feasibility)
- Executive readout: 90 minutes, decisions on the table
Three deliverables. Zero fluff.三份交付物,页页有证据,页页可复核。

D.01
Scorecard & evidence appendix
Six dimension scores, each citing the interviews, systems and documents behind it. Reproducible by any third party — including your own auditors.
-
D.02
Opportunity map
Prioritized initiatives plotted on value × feasibility, with a first-pass sizing. You leave knowing what to build first and why.
-
D.03
Executive readout
90 minutes with leadership. No theater — a decision-oriented session: what we found, what it means, and what we would do next if we were you.
Questions we always get.客户最常问的问题,直接回答。
Will you recommend your own tools?
No. We are contractually vendor-neutral: no reselling, no referral fees, no platform equity. If a recommendation ever looks biased, you may audit our reasoning against the evidence appendix.
We already did an AI readiness assessment. How is this different?
Most readiness assessments inventory tools and intent. ANOI-6 scores the operating system — workflows, incentives, governance — which is where transformations actually fail. If your assessment produced a shopping list, that's the difference.
Do we have to hire you for the transformation after?
No. The diagnostic is designed to be useful standalone — many clients hand it to their internal team. Roughly half choose to continue with a Roadmap engagement; that's a good rate, and we intend to keep earning it.
What access do you need?
Interviews with 6–10 leaders, read access to core systems, observation time in 2–3 live workflows, and your existing strategy documents. All under NDA, signed before discovery begins.
